Who is behind the AI-Native Shift.

The show is hosted by Chris Carolan. The work is produced by Value-First Team — a small organization built around the methodology the show teaches. The methodology itself is an open protocol that lives beyond any single company.

The host

Chris Carolan.

Chris Carolan is the founder of Value-First Team and the host of The AI-Native Shift. His work centers on the operating-model transition every organization is facing as AI moves from a tool to a partner — the architectural redesign that determines which organizations make the shift deliberately and which ones get reshaped by competitors who did.

He authors the Value Creation Protocol — an open standard, not a copyright-licensed work, that includes the Five-Layer Operating Model, the eight-stage Value Path, the Twelve Complexity Traps, and the Four Unified Views. He runs the AI-Native Shift program — a four-week cohort intensive for organizations committing to the work. And he convenes the Value-First Collective, a practitioner community of Architects, Coaches, and Educators applying the methodology in their own engagements.

Before founding Value-First Team, Chris's work focused on the operating systems of growing organizations — how technology actually serves the humans inside the business rather than the other way around. The AI-Native Shift is the public expression of that work: a daily show, an open protocol, and a program that lets organizations make the transition deliberately.

The organization

Value-First Team.

Value-First Team — legal entity Conveying Your Message LLC dba Value-First Team — is the organization behind the show, the program, and the open protocol. Our mission is to help consultants, coaches, and clients do more of what they love and less of what they don't.

We are deliberately small. The work compounds through methodology, through community, and through the way the team is structured to operate AI-native itself — not through hiring at a rate that would let us deliver more engagements per quarter. The team includes Chris (founder) and a small group of contributors — Architects, Coaches, and Educators who work alongside us on specific engagements, and who participate in the Collective.

We also operate an internal AI Leadership Team alongside the human team — named AI agents with operational responsibility for specific domains, designed and built deliberately to demonstrate the same operating model we teach. The AI agents support the work; the humans hold the relationships.

Our convictions

Five beliefs that govern how we operate.

The Five Core Beliefs are the philosophical foundation of the framework. They aren't aspirational marketing copy. They are the convictions we make architectural decisions from — when scoping engagements, when designing the show, when structuring the program, when deciding what to build and what to leave un-built.

Who works on this

The team.

Value-First Team is small by design. The organization is anchored by Chris Carolan and supported by an Advisory Committee, a community of contributors in the Value-First Collective, and an internal AI Leadership Team that operates alongside the humans.

The Advisory Committee

A small group of humans whose strategic judgment shapes the direction of the work — across HubSpot architecture, methodology coaching, and the operating systems that growing organizations actually rely on. The committee shows up in strategic decisions, not as a public roster.

The AI Leadership Team

Value-First Team operates an internal AI Leadership Team — named agents with operational responsibility for specific domains. The full structure lives in the team's internal architecture, but the principle is the same one the methodology teaches: AI handles memory, pattern recognition, preparation, and operational rhythm; humans handle relationships, judgment, and strategic direction.

Collective contributors

The Value-First Collective is the practitioner community around the methodology. Architects, Coaches, and Educators contribute to the open protocol and participate in client engagements. The Collective practitioner directory lives at valuefirstteam.com/collective.

Our operating model

We use the methodology to run ourselves.

We don't teach what we don't run. The methodology underneath the show, the program, and the open protocol is the same methodology Value-First Team uses to operate itself. We run on HubSpot configured as a Customer Value Platform. We use the Value Path to track our own relationships. We diagnose our own work against the Twelve Complexity Traps. We measure our own progress against the Four Unified Views.

The show itself is the most public artifact of this — the daily publishing rhythm is only possible because of the AI-native production pipeline that produces it. The cohort program is built on the same architectural assumptions we'd guide a participant organization to. The Collective contributors are the practitioners who would otherwise be the consultants we'd refer business to. Everything we build, we use. That discipline is what keeps the methodology honest.
